Where construction AI pays for itself, and where it doesn't

The three workflows where it pays

  • Bid document cross-referencing. 25 to 30 hours of reading specs against drawings becomes 2 to 3. Payback is measured in weeks.
  • Sub bid leveling. Mechanical normalization work that software does better than tired people at 9 pm.
  • RFI and submittal triage. High volume, repetitive, and every late answer costs schedule.

The four where it's a waste of money

  • Generic chatbots on your website or intranet. If the documents underneath aren't structured, the bot is guessing.
  • AI scheduling that ignores your superintendents. The constraint was never the math, it was the buy-in.
  • Safety cameras as the first project. Real value eventually, but hardware, privacy, and change management come first.
  • Platform subscriptions bought before the first workflow is defined. Build one workflow, prove it, then buy tooling around it.

The test

Before funding any AI project, ask three questions. Is the input already digital? Is the task repetitive with a clear right answer? Would a senior person be relieved rather than threatened to hand it off? Three yeses, do it. Two or fewer, wait.
